## Definition in plain terms

Activation is the moment a new user first experiences the core value your product delivers — the "aha" that turns a signup into a genuine user. It sits between acquisition and retention, and it is where most products quietly lose the users they just paid to acquire.

## The mechanics

You identify the action that best predicts a user sticking (the activation milestone), measure the share of new users who reach it, and engineer onboarding to get more of them there faster. The milestone is found empirically — by comparing users who retained with those who did not — not declared.

## When it matters

Activation is often the highest-leverage stage in the whole funnel, because it rescues users you already acquired at near-zero marginal cost. A product that activates well converts its traffic into retained users; one that does not leaks them no matter how good acquisition is.

**Worked example.** A productivity app acquires 5,000 signups a month but only 1,000 ever create their first project — a 20% activation rate. Data shows users who create a project in week one retain far better. Rebuilding onboarding around that single action lifts activation to 35%, adding 750 genuinely engaged users a month from the same traffic.

**Failure modes to watch.** Declaring an activation milestone by intuition instead of finding it in the data; an onboarding tour that shows everything and lands no value; and optimizing acquisition while the activation leak below it goes unaddressed.

Activation Rate = (Users who reach the activation milestone ÷ New users) × 100The milestone is the early action that best predicts retention, found empirically from cohort data.
