*Alchemy: The Surprising Power of Ideas That Don't Make Sense* argues that businesses over-trust rational optimization and under-invest in psychological value. Sutherland's psycho-logic: humans evolved to read signals, contexts, and meanings — so changing how something is perceived (its name, frame, ritual, story) creates real value as surely as changing the thing. The famous prescription: spend less time making the trains faster and more making the waiting bearable — the Uber map ended waiting anxiety without moving a single car faster.

The practical takeaway is a portfolio rule — reserve real budget for ideas that cannot be justified in advance, because those are the only ones competitors won't copy first.

**Worked example.** A rail operator gets budget approval for a marginal speed upgrade. The Sutherland alternative spends a tenth of it on perception — live coffee carts on platforms, a precise countdown app, names for the express services. Complaint volume halves and satisfaction scores beat the projected gains of the speed upgrade. The journey didn't change; the experience of it did — which is what passengers were actually buying.

**Failure modes to watch.** Using 'psycho-logic' to excuse never measuring anything; copying the examples instead of the method (test YOUR illogical variant); and forgetting his own caveat — alchemy supplements competence, it doesn't replace a working product.
