## Definition in plain terms

Logo churn is the rate at which CUSTOMERS leave, counted by number ('logos') rather than by revenue — 9 of 100 customers gone is 9% logo churn, whether they were your biggest accounts or your smallest. It's the headcount complement to revenue (dollar) churn, and the gap between the two numbers is itself a diagnosis.

## The mechanics

The relationship reads like an X-ray: when logo churn EXCEEDS revenue churn, you're losing small accounts while keeping big ones (often an SMB-onboarding or product-fit problem at the low end — survivable but a signal); when revenue churn exceeds logo churn, you're losing your BIG accounts (an emergency — few departures, outsized damage). Equal rates mean churn is size-blind. Logo churn matters for product-led and SMB businesses where volume and expansion-base breadth drive the model; revenue churn matters more where a few enterprise accounts dominate. Tracking both, by segment, is the only honest retention picture.

## When it matters

Logo churn matters as the base-breadth health check — the count of relationships, which seeds future expansion, word of mouth, and the law of large numbers PLG depends on. It's the right denominator for community and network effects (you need logos, not just dollars). Its trap is reading it alone: a SaaS with gorgeous net dollar retention can be hemorrhaging logos, surviving on a handful of expanding whales — a fragile position one whale's departure exposes.

**Worked example.** A PLG SaaS reports a healthy 4% revenue churn and relaxes — until someone separates logo churn: 11%, nearly triple. The base is hemorrhaging small accounts while a few expanding enterprises mask it in the revenue numbers. The diagnosis (logo > revenue churn) points straight at the bottom of the market: self-serve onboarding fails the small accounts that never reach value. Fixing activation for them cuts logo churn to 6% — protecting the base breadth that PLG's whole compounding model, and the next year's expansion candidates, depend on.

**Failure modes to watch.** Reading logo churn without revenue churn (and vice versa); ignoring the gap between them (the actual diagnosis); blending segments so the SMB leak hides; and dismissing logo churn because the dollars look fine.
