- **Story:** Rob Kalin and co-founders launched Etsy in 2005 as a marketplace for handmade goods. By 2026, Etsy has ~8M active sellers and ~90M active buyers with ~$13B annual GMS. The platform reshaped how crafters and makers reach customers globally — and has navigated significant strategic challenges including the 2017 activist-driven CEO transition.
- **Why it matters:** Etsy is the structural example of a two-sided marketplace serving an underserved seller segment. The handmade-only ethos differentiated it from eBay and gave buyers a trust signal that justified higher purchase prices.
- **Takeaway:** Identify a category where existing marketplaces serve sellers poorly. Etsy beat eBay on handmade.
- **Takeaway:** Buyer-trust signals (handmade-only, maker stories) justify higher purchase prices.
- **Takeaway:** Marketplace fees vs seller economics are inherently in tension. Plan for the friction.

## Etsy — the four-step story

S

Situation

Handmade-goods sellers had no good marketplace

In 2005, eBay was structured around auctions and broad categories. Handmade-goods sellers existed there but the platform wasn't designed for them. Most crafters sold at local fairs or through niche sites with limited discovery.

T

Task

Build a marketplace specifically for makers

Rob Kalin saw the gap. A marketplace built specifically for handmade goods would attract more sellers (because the platform was designed for them) and more buyers (because the offering was curated and trusted).

A

Action

Handmade-only, fixed-price, maker stories, low launch fees

Launch in 2005 with handmade-only ethos, fixed-price format (no auctions), emphasis on maker stories and seller profiles, and low fees (originally 20 cents per listing plus 3.5% transaction). Build trust by curating the offering.

R

Result

8M sellers, 90M buyers, $13B+ annual GMS

Etsy scaled to 8M active sellers and 90M active buyers with $13B+ annual GMS. IPO'd in 2015. Survived activist-investor pressure and 2022 seller strikes. Remains the dominant handmade-goods marketplace globally.

**Honest note**

Etsy's history includes meaningful strategic tensions: balancing the “handmade” ethos with the operational reality that some sellers resell mass-produced goods; the 2017 activist-investor-driven leadership transition; and ongoing seller-relations challenges including 2022 strikes by sellers protesting fee increases. The strategic strengths and challenges both belong in the honest record.

## Where handmade-goods marketplaces were in 2005

In 2005, eBay was the dominant online marketplace but was structured around auctions and a broad range of categories. Handmade-goods sellers existed on eBay but the platform wasn't designed for them — the fees, the auction format, and the buyer expectations didn't fit craft-and-art selling. Most independent crafters sold at local craft fairs or through niche websites that lacked discovery.

Rob Kalin had been making handmade goods himself and saw the marketplace gap. Etsy launched in 2005 specifically for handmade items (and later vintage and craft supplies). The thesis was that a marketplace built specifically for makers would attract both more sellers (because the platform was designed for them) and more buyers (because the offering was curated and trusted).

## The platform

Etsy's structural choices reflected the maker focus:

- **Handmade-only ethos at launch.** Sellers had to make the items themselves. The exclusivity differentiated Etsy from eBay and gave buyers a trust signal.
- **Fixed-price format.** No auctions. Sellers set prices; buyers purchased. The format fit handmade-goods buying behavior better than auction-driven discovery.
- **Maker stories.** Etsy emphasized seller profiles, photos of workshops, and the “person behind the product.” The format created emotional value beyond the transaction.
- **Low fees initially.** Etsy's fees (originally 20 cents per listing plus 3.5% transaction fee) were low enough to make small-batch handmade selling economically viable. Fee increases over the years have been a recurring point of seller tension.

## What grew

Etsy scaled steadily through 2008-2015 and IPO'd in April 2015. The platform has grown to about 8 million active sellers and 90 million active buyers by 2024, with about $13 billion in annual gross merchandise sales.

The history has included significant strategic challenges. The 2017 activist-investor-driven leadership transition installed Josh Silverman as CEO with a mandate to improve operational efficiency. The 2022 seller strikes protesting fee increases produced significant tension between the platform and the makers it serves. The ongoing question of how much “handmade” means — and how strictly Etsy enforces it — has been a long-running tension. Despite these challenges, Etsy remains the dominant handmade-goods marketplace globally.

## How RGM thinks about two-sided marketplaces

When clients ask about marketplace plays, the Etsy case is useful as a structural example. The conditions: identify a category where existing marketplaces serve sellers poorly (handmade-goods on eBay), build platform features designed specifically for the underserved sellers, and produce buyer-trust signals (handmade-only ethos, maker stories) that justify higher purchase prices.

The harder lesson is about marketplace economics at scale. Etsy's fee increases over the years have produced meaningful seller backlash. The platform-versus-seller economics are inherently in tension — the platform needs to extract value to operate, sellers want to keep more. We tell clients that two-sided marketplaces have to design fee structures that scale without producing seller revolt. Etsy has navigated this with mixed success; the underlying tension is structural and ongoing.

## Frequently asked questions

Are Etsy items really handmade?

Mostly yes, but Etsy's enforcement has evolved. The platform allows handmade items, vintage items (20+ years old), and craft supplies. The handmade definition has been contested over the years — some sellers source mass-produced items and customize them slightly, which falls into a gray zone. Etsy's official policies are stricter than enforcement always reflects.

What were the 2022 seller strikes about?

Etsy raised the transaction fee from 5% to 6.5% in early 2022. Sellers organized a strike protesting the fee increase and broader platform-policy concerns. The strike was a meaningful PR moment and produced some platform-policy adjustments, though the fee increase remained.

How did Josh Silverman change Etsy?

Silverman took over as CEO in 2017 after the activist-investor pressure that led to Rob Kalin's predecessor (Chad Dickerson) being replaced. Silverman's focus has been on operational efficiency, advertising-spend discipline, and growing GMS. The strategic shift has produced stronger financial performance but also more seller-friction moments.
