**Original concept & attribution.** The North Star Metric concept was popularized by Sean Ellis and extensively developed by the team at Amplitude (notably John Cutler) in published playbooks. Earlier framing comes from companies like Facebook (Chamath Palihapitiya), Airbnb (nights booked), and Spotify (time spent listening). This article synthesizes the concept and adds operator perspective.

## What a North Star Metric is

A North Star Metric (NSM) is a single quantitative measure that best captures the core value your product delivers to customers. It sits above all other metrics. If the NSM goes up, the business is winning. If it goes down, something is wrong even when other metrics look fine.

The point isn't measurement. The point is alignment. When the whole company agrees on one number, every team — product, engineering, marketing, sales, support — can connect their work to it.

## What makes a good NSM

A useful North Star Metric satisfies three tests:

1. **It reflects customer value.** When the metric goes up, customers genuinely got more value. Vanity metrics fail this test — daily logins might be high while value delivered is low.
2. **It predicts long-term business success.** A North Star Metric that doesn't lead to revenue, retention, and growth isn't pointing where you need to go.
3. **It's measurable and movable.** Teams need to know whether their work moved it. Metrics measured annually are too slow for product teams to act on.

## Common mistakes

**Choosing revenue as the NSM.** Revenue is downstream of value delivered. Pick the value-delivery metric (nights booked, messages sent, time spent on valuable activity), not the result.

**Picking too many metrics.** The point is alignment. If the company has three "north stars," none of them are north stars.

**Choosing a metric that can be gamed.** A North Star Metric should be hard to manipulate without actually delivering value. "Active users" can be gamed by sending unwanted notifications. "Active users who completed a meaningful action" can't.

**RGM operator perspective.** The choice of North Star Metric is a strategic decision, not an analytics decision. The CEO should own it. Once chosen, every other metric is supporting cast.

## Inputs to the North Star

Amplitude's playbook recommends defining 3–5 input metrics that drive the North Star. For Slack, the North Star might be "weekly active teams" — the inputs might be teams onboarded, channels created per team, messages per team per week, and team retention rate. Each input is something teams can directly affect.

This gives the company a hierarchy: North Star Metric at the top, input metrics one layer down, team-level KPIs below that. Every initiative ladders up to a known input, which ladders up to the North Star.
