# Performance Max — How It Actually Works

Performance Max is Google's fully-automated campaign type. How it works under the hood, the asset-group reporting that survives the opacity, when it outperforms.

## What Performance Max actually is

Performance Max (PMax) is Google's fully-automated campaign type. One campaign serves across Search, Shopping, YouTube, Discover, Gmail, and Display simultaneously. Google's algorithm decides placement, audience, and creative pairing in real time. The advertiser provides assets (text, images, videos), audience signals (suggested audiences), and a bidding goal — and gives up direct control over the rest.

## When PMax wins

- Mature accounts with strong first-party data and accurate conversion-value passing.
- E-commerce with structured product feeds (Shopping).
- Brands willing to trade reporting granularity for algorithmic efficiency.
- Accounts spending $50k+ per month on Google where PMax can outscale manual campaigns.

## When PMax misses

- Brands needing channel-level allocation control (Search vs Shopping vs YouTube).
- Brands competing on a specific keyword set they want to defend manually.
- Accounts with weak conversion value-passing — PMax optimizes against bad data.
- Brands testing creative formally — PMax shuffles asset combinations opaquely.

## Bidding goals supported

Maximize Conversions, Maximize Conversion Value, Target CPA, Target ROAS. Same goals as standard campaigns, applied across all PMax placements simultaneously.

## The reporting that survives

PMax hides placement-level performance by default. To recover useful signal:

- Asset Group reporting (Insights → Asset groups). Shows performance per asset group, which is the unit you control.
- Search Categories report. Shows the search themes PMax matched to. The closest you get to keyword data.
- Placement reports (limited). Available for YouTube and Display placements.
- Audience Insights. Shows which audience signals correlated with conversions.

## Common PMax failure modes

Cannibalizing branded Search

PMax can match on branded queries by default. This inflates PMax-attributed ROAS while quietly absorbing demand your branded Search campaigns would have captured cheaper. Add branded queries to PMax's Negative Keyword list (this required a support ticket as of 2024, now self-service in 2026).

Optimizing toward bad conversions

If your conversion definition includes low-quality events, PMax pursues them. Verify conversion tracking is tight before turning PMax on.

Asset groups too thin

Each asset group needs enough images, headlines, and descriptions for the algorithm to test combinations. Thin asset groups produce monotonous creative.

## Operating checklist

1. Read the page above and identify the one or two patterns most relevant to your account.
2. Define a measurable test (budget, audience, conversion window) before changing anything live.
3. Apply the change in a controlled scope. Document the hypothesis.
4. Measure against the baseline. Watch the trailing 7, 14, and 30 days separately.
5. Decide to scale, hold, or roll back based on the data.
6. Capture the learning in your team's playbook so it survives the next change of operators.
