## Why alignment makes or breaks ABM

ABM only works when sales and marketing operate as one team. The math: ABM's value proposition is targeted account-level engagement that marketing identifies and sales converts. If those handoffs break, the engagement signal dies.

The dysfunction pattern: marketing builds account list; sales ignores it. Sales targets accounts; marketing isn't running supporting campaigns. Both teams report different numbers. ABM gets blamed for not working when the actual problem is misalignment.

## From smarketing to revenue ops

- **Smarketing (2010s):** Sales + marketing alignment; shared MQL-to-SAL definitions; joint meetings.
- **Revenue ops (2020s):** Unified revenue team; shared data, tools, processes; one VP/CRO leading.
- **The trend:** Boundaries between sales and marketing dissolving in modern B2B. ABM requires this integration.

## Shared definitions

| Term | Both teams must agree on |
| --- | --- |
| ICP | Which accounts are in-fit; firmographic, technographic, behavioral criteria |
| Target account list | Specifically which accounts the program targets |
| Engaged account | What counts as account engagement; threshold for sales handoff |
| MQA (Marketing Qualified Account) | Account-level qualifier replacing MQL for ABM programs |
| SAL (Sales Accepted Lead/Account) | Sales has accepted and is working the account |
| SQL / SQO | Active opportunity; sales-qualified |
| Pipeline contribution | What marketing's influence on pipeline counts as |
| Closed-won credit | What sources count as marketing-sourced vs sales-sourced |

## Service-level agreements

- **Marketing SLA to sales.** Volume of MQAs per quarter; quality threshold; speed of delivery.
- **Sales SLA to marketing.** Response time on MQAs; outreach completion rate; feedback loop on lead quality.
- **Joint SLA on tier-1.** Defined cadence of joint reviews; mutual accountability on account progression.
- **Documented and tracked.** Not informal; measured monthly.

## Shared process

- **Lead routing rules.** Inbound leads from target accounts routed to correct rep within hours.
- **Account ownership.** Each target account has named owner on both sides.
- **Handoff process.** Marketing briefs sales; sales acknowledges; engagement begins.
- **Feedback loop.** Sales reports back on lead quality, account engagement, conversion.
- **Re-engagement triggers.** If account goes cold, marketing re-engages with new content/campaigns.
- **Win/loss attribution.** Documented record of which marketing programs influenced wins.

## Shared data and tooling

- **Single source of truth: CRM.** Salesforce, HubSpot, etc. with shared visibility.
- **Marketing automation integrated.** Marketo, HubSpot, Pardot syncing engagement data into CRM.
- **ABM platform integration.** Demandbase/6sense/Terminus account scoring in CRM.
- **Sales engagement platform.** Outreach, Salesloft tracking outbound to target accounts.
- **Unified dashboards.** Single dashboard both teams reference.
- **No spreadsheets parallel to CRM.** All account data in canonical system.

## Joint planning and account review

- **Quarterly target account planning.** Sales + marketing jointly set tier-1 list, plan programs.
- **Weekly tier-1 review.** Active tier-1 accounts; engagement signals; sales actions.
- **Monthly pipeline review.** Joint review of ABM-influenced pipeline.
- **Annual ICP refresh.** Joint exercise; ICP changes affect both teams.
- **Joint executive reviews.** CMO + CRO reviewing program quarterly.

## Compensation and incentive alignment

- **Marketing comp tied to pipeline / revenue.** Not just lead volume.
- **SDR comp tied to qualified opportunities, not raw outreach.**
- **AE comp tied to closed-won, with ABM-account bonuses where strategic.**
- **Mutual accountability bonuses.** Joint program success triggers cross-team incentive.
- **Avoid misalignment that pits teams against each other.**

## Advanced playbook

- **Unified revenue team.** CMO + VP Sales reporting to CRO. Modern B2B trend.
- **Account-based selling overlay.** Sales adopts ABS methodology aligned with marketing's ABM.
- **Joint executive sponsorship of tier-1.** CMO + CRO sponsor top accounts; show up in conversations.
- **Marketing rep embedded in sales team.** Account-based marketer assigned to sales pod for tier-1 program.
- **Sales feedback structured.** Quarterly sales survey on lead/program quality drives marketing changes.
- **Shared content production.** Sales contributes to content; marketing supports sales-needed assets.
- **Win/loss interviews.** Joint program with neutral interviewer; learnings shared cross-team.
- **Account war room for tier-1.** Cross-functional room for active tier-1 accounts during decision phase.
- **Annual revenue operations review.** Process audit; tooling audit; alignment health assessment.
- **External coach or consultant.** When alignment is broken, third-party facilitation often required.

## Common mistakes

- Different ICP definitions between sales and marketing.
- No documented SLAs; informal expectations break under stress.
- No regular joint review; teams drift apart.
- Different metrics on different dashboards; numbers don't reconcile.
- No feedback loop on lead quality; same poor leads delivered indefinitely.
- Marketing compensated on lead volume only; quality irrelevant.
- Sales doesn't use marketing programs; ad spend wasted.
- CRM as marketing tool, not shared system.
- Tier-1 accounts without named cross-team owners.
- No joint planning; programs designed in marketing silo.
- Sales overrides marketing on tier-1 accounts; chaos.
- No executive sponsorship of alignment; team-level dysfunction unchecked.

## Operating checklist

- Shared ICP, account list, MQA/SAL/SQL definitions documented
- SLAs in writing between sales and marketing
- Weekly tier-1 joint review
- Quarterly target account planning
- Annual ICP refresh joint exercise
- CRM as single source of truth
- Unified dashboards both teams reference
- Compensation aligned: marketing on pipeline/revenue; sales on closed-won
- Named account owners on both sides for tier-1
- Feedback loop from sales to marketing on lead quality
- Joint executive sponsorship
- Annual revenue ops alignment review
