# Unified Marketing Measurement

Not a tool. An operating model. Five components, governance, triangulation, and the stakeholder fit that holds it together.

## Why UMM

Unified Marketing Measurement (UMM) is the industry term for combining MMM, MTA, incrementality, brand measurement, and custom analyses into a coherent measurement program. It's not a single methodology — it's a framework for combining methodologies.

UMM emerged because no single measurement methodology answers every question. MTA answers tactical; MMM answers strategic; incrementality answers causal; brand measurement answers long-term. UMM is the operating model that integrates them.

## The five components

| Component | Question it answers | Time horizon |
| --- | --- | --- |
| Multi-touch attribution | Which touchpoint patterns convert? | Days to weeks |
| Media mix modeling | What's the optimal cross-channel budget? | Quarters to years |
| Incrementality testing | Does this channel cause lift? | Weeks to months |
| Brand measurement | How is brand equity changing? | Quarters to years |
| Custom analyses | Specific business questions | Variable |

## Governance

- **Cross-functional measurement committee.** Marketing, finance, analytics, channel leaders. Quarterly cadence.
- **Methodology decision authority.** Who decides what methodology applies to what question? Documented.
- **Conflict resolution process.** When MMM and MTA disagree, what's the resolution path?
- **Communication standards.** How attribution is communicated externally (board, investors) and internally (channel teams).
- **Vendor management.** If using vendors, governance over methodology, calibration, and deliverables.

## Triangulation in practice

The discipline of comparing methodologies:

1. Build dashboards showing MMM, MTA, and incrementality estimates side by side per channel.
2. Quarterly review: where do they agree? Where do they diverge?
3. Investigate divergences: measurement issue, model issue, or real signal?
4. Use most-trusted methodology for the question at hand; document why.
5. Communicate uncertainty when methodologies don't converge.

## Stakeholder fit

| Stakeholder | Primary needs | Best UMM components |
| --- | --- | --- |
| Board, investors | Total marketing ROI, defensible methodology | MMM + incrementality summary |
| CFO | Defensible ROI, budget allocation discipline | MMM |
| CMO | Channel mix, budget shifts, strategic decisions | MMM + incrementality |
| Channel marketing managers | Tactical optimization, performance trends | MTA + platform-native |
| Brand team | Awareness, consideration, sentiment | Brand measurement |
| Performance/growth team | Incremental ROAS, lift, audience performance | Incrementality + MTA |

## Implementation: build vs buy

- **Buy:** Recast, Northbeam, Haus, Marketing Evolution, Nielsen, Kantar — full-stack UMM platforms.
- **Build:** In-house data warehouse + dbt + Robyn/LightweightMMM + experiment tools + brand tracking. Requires significant statistical and engineering capacity.
- **Hybrid:** Buy the platform; build the integration and storytelling. Most common pattern for mid-market.

## Common mistakes

- Treating UMM as "a tool" rather than an operating model.
- Implementing only one or two components and calling it unified.
- No governance; methodologies compete politically instead of complementing.
- Treating MTA as the strategic answer; MMM and incrementality ignored.
- Brand measurement on a separate track from performance; both fail in isolation.
- Buying a UMM platform and outsourcing thinking; methodology not internally understood.
- Stakeholders not aligned on what UMM outputs trigger what decisions.
- Communicating point estimates without ranges or methodology context.
- No quarterly triangulation review; dashboards exist but aren't used.
- Failing to invest in first-party data and CAPI as the data foundation for UMM.

## Operating checklist

- Five-component UMM model documented and assigned ownership
- Cross-functional measurement committee with quarterly cadence
- Triangulation dashboard comparing methodologies
- Stakeholder-specific reporting derived from UMM components
- Build-vs-buy decision documented with rationale
- Governance: methodology assignment per question type
- Conflict resolution process for methodology disagreement
- Communication standards: how attribution is shared internally and externally
- Annual UMM program review and refinement
- First-party data and CAPI foundation in place
