# Distribution and Amplification

## Why distribution matters

Most content programs spend 80% of effort on creation and 20% on distribution. Mature programs flip that ratio. The reasoning is structural: a great piece reaching no one creates no value; a good piece reaching the right audience can change a business.

The 20/80 inversion isn't about producing less; it's about treating distribution as a discipline equal to creation. Planned at brief stage. Executed by people who care about reach as much as authors care about prose.

## The distribution channel portfolio

| Channel | Strengths | Notes |
| --- | --- | --- |
| Email list | Owned; high engagement; direct relationship | The most defensible single channel |
| Organic search (SEO) | Long-term compound discovery | Slow but sustainable |
| LinkedIn (organic + paid) | B2B reach; founder presence; high signal | Algorithm-dependent |
| X / Twitter | Real-time relevance; B2B reach | Volatile platform; declining for some categories |
| YouTube | Discovery + on-demand library | Long ramp; high production cost |
| TikTok / Shorts / Reels | Fast discovery; younger audience | High volume requirement |
| Industry newsletters | Curated audience; high authority transfer | Relationship-driven |
| Podcasts (guest) | Authority + relationship building | Time-intensive; episodic |
| Communities (Slack, Discord, Reddit) | Engaged niche audiences | Don't self-promote; participate |
| Direct outreach | Specific audience reach | Doesn't scale infinitely |
| Paid distribution | Reach amplification | Use for highest-quality pieces |
| Partnerships and co-marketing | Borrowed audience | Relationship-driven; aligned brand |
| SEO via featured snippets / AI citations | Discovery amplifier | Layered on top of base SEO |

## Owned channels

### Email newsletter

The single most defensible content distribution asset. Algorithm-independent; direct relationship; high engagement.

- Send cadence: weekly to bi-weekly typical for B2B; weekly to daily for B2C.
- Format: curated vs original; depth vs scan.
- Audience: focused around topic ownership.
- Growth: lead magnets, content upgrades, popup capture, social CTA.
- Engagement: open rate, click rate, reply rate (the highest-signal metric).

### Podcast (owned)

- Long-term authority asset.
- Guest network builds across episodes.
- Repurposable into article, social, video.
- Slow audience build; 12+ months to meaningful reach typical.

### Community

- Slack, Discord, or self-hosted communities.
- High engagement; high retention.
- Distribution to engaged audience that lifts every piece.
- Heavy moderation requirement.

### App push and product surfaces

- Existing user base; product-integrated distribution.
- Highest engagement of any channel for activated users.
- Reserve for highest-priority content.

## Earned channels

- **Press coverage.** Pitching journalists; data studies; expert sources.
- **Industry newsletter inclusion.** Build relationships with curators; pitch worthy pieces.
- **Podcast guesting.** Pitch shows aligned with your audience.
- **Cross-publication bylines.** Authoritative external sites accept guest contributions from credentialed authors.
- **Wikipedia / Wikidata citation.** Be cite-worthy; editors find authoritative sources.
- **Conference talks.** Build authority + on-stage distribution + recording for ongoing reach.
- **Citations in academic and industry research.** Long-term authority signal.

## Paid amplification

- **Boost cornerstone pieces only.** Paid amplification of mediocre content wastes budget.
- **LinkedIn Document Ads for B2B.** Native preview drives engagement.
- **LinkedIn Thought Leader Ads.** Promote executive posts.
- **Meta amplification for B2C.** Promote video, listicles, reports.
- **Reddit promoted posts.** For community-aligned content.
- **X promoted threads.** When platform-relevant.
- **Newsletter sponsorships.** Industry newsletters with aligned audiences.
- **Podcast advertising.** Established shows in your category.

## Social distribution by platform

| Platform | Format preferences | Cadence |
| --- | --- | --- |
| LinkedIn | Native posts (no external links in body), documents, video, polls | 3–5x/week typical |
| X / Twitter | Threads, single posts, replies in conversations | Daily for engagement-driven |
| TikTok / Shorts | Vertical video; native to platform; high frequency | 3–7x/week for growth |
| YouTube | 10–30 minute video; long-tail discovery | 1–2x/week typical |
| Instagram | Visual; Reels & Stories outperform feed | 3–7x/week |
| Threads, Bluesky, Mastodon | Conversational; community-driven | Experimental for most brands |
| Reddit | Community-specific; not self-promotional | Participate, don't broadcast |

## Repurposing pipeline

One major piece should produce 8–15 distribution-ready artifacts:

- **Main article.** The flagship.
- **Newsletter feature.** Curated for email audience.
- **3–5 LinkedIn posts.** Different angles or key points.
- **2–3 X threads.**
- **1 long-form video (if format-relevant).**
- **3–5 short-form videos.**
- **Infographic or visual summary.**
- **Podcast episode (interview about the piece).**
- **Webinar or talk if pillar piece.**
- **Email course or sequence (for pillars).**

Building the pipeline into production discipline ensures repurposing happens; without it, repurposing dies in "we'll get to it later."

## Measuring distribution effectiveness

- **Reach per piece.** Total impressions or unique reaches across all channels.
- **Engagement rate by channel.** Likes, comments, shares; differs by platform norms.
- **Click-through to owned property.** The signal that distribution drove traffic.
- **Subscriber acquisition.** New email signups attributable to distribution.
- **Pipeline contribution.** Deals influenced by content distribution.
- **Cost per relevant reach.** For paid amplification.
- **Channel growth.** Owned channel audience size over time.

## Advanced playbook

- **Distribution plan at brief stage.** Not post-hoc; baked in before writing starts.
- **Distribution roles defined.** Author distributes; team amplifies; executive shares; sales socializes.
- **Repurposing as production-line discipline.** Template repurposing into workflow.
- **Channel-specific creative.** Each channel gets native creative, not the same post copied.
- **Cross-promotion within owned channels.** Newsletter mentions podcast; podcast mentions community; community mentions article.
- **Partnership-driven distribution.** Co-marketing with aligned brands; combined reach.
- **Annual cornerstone investment.** 3–5 pieces per year get heavy distribution support.
- **Owned channel growth as KPI.** Email list, podcast subscribers, community members as quarterly metrics.
- **Earned distribution outreach calendar.** Regular PR pitches; newsletter inclusion requests; podcast guesting.
- **Distribution analytics dashboard.** Channel-by-channel performance; channel mix optimization.

## Common mistakes

- 80% effort on creation, 20% on distribution.
- Distribution as afterthought; not planned at brief.
- Same content posted across all platforms identically.
- Owned channels neglected for borrowed.
- No repurposing pipeline; each piece distributed once.
- Cornerstone pieces given same distribution as routine pieces.
- Paid amplification on mediocre content.
- No partnerships or co-marketing.
- Newsletter growth treated as separate workstream from content.
- Reddit / community spam tactics; reputation harm.
- No measurement of channel effectiveness; flying blind.
- Distribution role unclear; nobody owns it; nothing ships.

## Operating checklist
