## Why DTC measurement is hard

iOS ATT, cookie deprecation, and walled-garden attribution hit DTC harder than B2B because DTC depends on paid social where measurement degraded most. Mature DTC programs invest in measurement infrastructure as competitive advantage.

## MER as headline metric

- MER (Marketing Efficiency Ratio) = Total revenue / total marketing spend.
- Blended; doesn't require platform-level attribution.
- Common DTC targets: 3–5× for sustainable; 5–8× for highly profitable.
- Reported alongside platform ROAS; MER is the truth-teller.

## Attribution stack for DTC

- **Platform-native.** Each platform reports its own.
- **GA4.** Cross-platform view.
- **Third-party (Northbeam, Triple Whale, Rockerbox).** Modern DTC attribution.
- **MMM (Recast, Haus, Northbeam).** Strategic allocation.
- **Incrementality testing.** Calibrates platform numbers.
- **Self-reported attribution.** Post-purchase survey captures dark social.

## MMM for DTC

- Weekly sales + spend by channel + controls (pricing, promo, seasonality).
- 2+ years of data ideal.
- Bayesian frameworks (Robyn, LightweightMMM) accessible.
- Vendor solutions: Recast, Haus, Northbeam MMM.
- Calibrated with incrementality tests.

## Incrementality testing

- Geo holdouts on largest channel.
- Platform-native lift studies where available.
- Quarterly cadence on top spending channels.
- Annual brand spend incrementality.
- Discount factor calibration on platform-reported numbers.

## Analytics tools

- **GA4.** Free, foundational.
- **Triple Whale.** DTC-native attribution and analytics.
- **Northbeam.** Cross-channel attribution + MMM.
- **Lifetimely.** Shopify-native LTV.
- **Polar Analytics.** Shopify analytics consolidation.
- **Daasity.** Data warehouse for DTC.
- **Recast, Haus.** MMM specifically.

## Reporting cadence

- Daily: spend pacing, MER, anomalies.
- Weekly: channel performance, creative performance, cohort metrics.
- Monthly: comprehensive review, MMM update if available.
- Quarterly: strategic allocation, incrementality tests.
- Annual: full business review, MMM rebuild, vendor review.

## CFO partnership

- MER framing; CFOs understand efficiency ratios.
- Unit economics dashboards (CAC, LTV, payback).
- Cash position alongside marketing performance.
- Scenario modeling for budget changes.
- Capital efficiency narrative.

## Advanced playbook

- **Triangulation dashboards.** Platform-reported, GA4, third-party, MMM, incrementality side by side.
- **Self-reported attribution at checkout.** "How did you hear about us?"
- **Predictive LTV models.** Inform bidding strategies.
- **Channel-level full P&L.** Per-channel CAC, contribution, payback.
- **Annual incrementality calendar.** Schedule tests on each major channel.
- **Brand measurement separate from performance.** Brand surveys, share of search, search trend.
- **Discount discipline tracking.** Discount-acquired customers' LTV vs full-price.
- **Cohort-based forecasting.** Project revenue from acquired cohorts forward.
- **External benchmark awareness.** Industry MER, CAC benchmarks contextualize.
- **Stakeholder education on measurement limits.** Avoid manufactured precision.

## Common mistakes

- Platform-reported ROAS treated as truth.
- Platform ROAS summed across channels; gross over-counting.
- No MER; channel optimization at cross-purposes.
- No incrementality testing.
- MMM ignored; strategic allocation guesswork.
- LTV based on average lifespan, not cohort.
- Discount-acquired LTV not tracked separately.
- No self-reported attribution capture.
- Brand measurement absent.
- Cohort analysis skipped.
- Triple Whale / Northbeam adopted as black box.
- CFO disconnected from measurement narrative.

## Operating checklist

- MER as headline alongside platform ROAS
- GA4 unified analytics
- Third-party attribution (Northbeam, Triple Whale, or equivalent)
- MMM annual or semi-annual
- Quarterly incrementality testing
- Self-reported attribution at checkout
- Cohort retention and LTV by source
- Predictive LTV model
- Channel-level full P&L
- Brand measurement (surveys, search trend)
- Triangulation dashboards
- CFO partnership with shared dashboards
