Khan Academy: free education built the world's largest online school
Salman Khan's free education platform reached 100M+ learners by building deep curriculum coverage and partnering with school districts globally.
The founding and history
Khan Academy was founded in 2008 by Salman Khan as a nonprofit, evolving from YouTube tutoring videos Khan made for his cousin starting in 2004. Khan, a former hedge fund analyst with degrees from MIT and Harvard Business School, chose the nonprofit structure deliberately — to make education free and to align incentives with learner outcomes rather than subscription revenue.[1]
The platform's coverage expanded from Khan's original math tutorials to encompass K-12 math, science, history, economics, computing, test prep (SAT, LSAT, MCAT, etc.), and increasingly Khan Academy Kids for early learners. Bill Gates and the Gates Foundation became significant funders, with the Walton Family Foundation, Google, and many other donors supporting operations.[2]
The playbook executed
Khan Academy's growth strategy emphasized organic search (the platform ranks for thousands of educational query categories), district partnerships (schools using Khan Academy as supplemental curriculum), and word-of-mouth advocacy from parents, teachers, and students.
The launch of Khanmigo (AI-powered tutor and teaching assistant) in 2023 represented Khan Academy's response to generative AI — partnering with OpenAI to build an AI tutoring system that would extend Khan Academy's reach without dramatically increasing operational cost.[3]
The results
By 2024, Khan Academy reported 100M+ registered learners globally with significant teacher and parent usage in addition to direct student usage. The nonprofit model produced annual budgets approaching $80M+ funded primarily by philanthropic donations.[4]
What this case study teaches
- Free can be a structural advantage in commoditized categories — Khan Academy's nonprofit pricing eliminated the price objection.
- Deep curriculum coverage compounds organic traffic — thousands of pages ranking for educational queries.
- District partnerships amplify reach — schools using Khan Academy provide free distribution.
- AI integration is the modern moat — Khanmigo extends the model without proportional cost.
- Nonprofit governance aligns long-term incentives — Khan Academy could resist the subscription-revenue pull that compromised competitors.
