OKR Setting and Execution
Strategy into measurable execution. Design, cadence, anti-patterns, execution.
Why OKRs matter
OKRs translate strategy into measurable execution. Without OKRs, teams pursue activity not outcomes. With well-set OKRs, teams align on what matters.
OKR design
- Objective: qualitative aspiration.
- Key results: 3–5 quantitative outcomes.
- Stretch goals: 70% achievement = success.
- Time-bound (typically quarterly).
- Cascading: company → team → individual.
- Visible across organization.
Cadence
- Annual: strategy and themes.
- Quarterly: OKR setting.
- Weekly: progress check-ins.
- Mid-quarter: course corrections.
- End-of-quarter: retrospective.
Anti-patterns
- Sandbagging (easy goals).
- Activity OKRs ("ship 5 features").
- Too many OKRs.
- OKRs disconnected from strategy.
- Performance review tie-ins.
- Annual without checkpoints.
Execution
- Documented OKRs visible.
- Confidence scoring weekly.
- Mid-quarter check-ins.
- Cross-team dependencies surfaced.
- Resource reallocation as needed.
- End-of-quarter retrospective.
Advanced playbook
- Stretch culture (0.7 = success).
- Documented OKRs visible.
- Weekly confidence scoring.
- Mid-quarter check-ins.
- Cross-team dependencies tracked.
- End-of-quarter retrospective.
- Annual strategy informs OKRs.
- Compensation decoupled from OKRs.
- Cross-functional alignment.
- OKR fatigue prevention.
Mistakes
- Compensation tied to OKR achievement; sandbagging.
- Activity OKRs not outcome.
- Too many OKRs.
- Cascading mechanical.
- Cross-team dependencies invisible.
- Mid-quarter check-ins skipped.
- Retrospective absent.
- OKR fatigue ignored.
- Strategy disconnection.
- Visibility absent.
