Subscription Mechanics
The DTC growth multiplier. Models, mechanics, tools, design, customer management, churn, metrics.
Why subscription matters
Subscription transforms DTC unit economics. Subscribers have 3–5× the LTV of one-time buyers. Cash flow is predictable. Marketing efficiency improves because you're acquiring recurring revenue, not one-shot orders.
Subscription models
| Model | Examples |
|---|
| Subscribe-and-save | Pet food, supplements, beauty consumables |
| Curated box | Birchbox, FabFitFun, Stitch Fix |
| Access subscription | Beauty Pie, Costco, MasterClass |
| Replenishment | Razor blades, contact lenses, vitamins |
| Build-your-own | Subscribers customize each shipment |
Core mechanics
- Subscriber discount (typically 10–20% off vs one-time).
- Flexible frequency (every 2/4/8 weeks).
- Easy skip, swap, cancel.
- Pause vs cancel options.
- First-shipment incentive (extra discount or gift).
- Renewal notification (compliance requirement in some jurisdictions).
- Recharge. Largest Shopify subscription platform.
- Stay AI. Modern entrant; advanced retention features.
- Bold Subscriptions. Established alternative.
- Skio. Modern; founder-friendly pricing.
- Awtomic. Build-your-own subscriptions.
- Loop. Modern; A/B testing in subscriptions.
- Native Shopify subscriptions. Built-in but feature-limited.
Designing offers
- Discount sized to motivate but not erode margin.
- Frequency options matched to actual usage.
- Loyalty rewards layered (extra discount at month X).
- First-box gift to overcome adoption friction.
- Bundle vs single-product subscription.
- Upsell within subscription (add-ons, upgrades).
Customer management
- Self-service portal for skip, swap, cancel.
- Pause option highly retentive.
- Save-the-customer offers at cancel intent.
- Reactivation campaigns for canceled.
- Replenishment timing optimization.
- Failed payment recovery (dunning).
Churn and retention
- Voluntary cancellation rate.
- Involuntary churn (payment failure).
- Save offer effectiveness.
- Pause-to-cancel conversion.
- Reactivation rate.
- Cohort retention curves.
- NRR (Net Revenue Retention) at subscriber level.
Subscription metrics
- Active subscribers.
- New subscribers per period.
- Subscriber LTV vs one-time LTV.
- Churn rate (logo + revenue).
- Time to first cancel.
- Frequency of skip.
- Effective monthly revenue per subscriber.
Advanced playbook
- Predictive churn at subscriber level. Identify at-risk; intervene before cancel.
- Personalized subscription frequency. ML predicts optimal frequency per product per customer.
- Dynamic save offers. Different offers based on customer value and cancel reason.
- Add-on revenue optimization. Trigger-based recommendations.
- Subscription tier upgrades. Tier-based offerings for premium customers.
- Pause-first defaults. Easier to pause than cancel; reduces churn.
- Dunning campaign optimization. Multi-touch failed-payment recovery.
- Subscriber community. Members-only content, perks, events.
- Annual subscription pre-pay. Cash flow benefit; locked retention.
- Subscription-only product launches. Exclusive items reward subscribers.
Common mistakes
- No subscription option on replenishment products.
- Discount too small to motivate adoption.
- No pause option; force cancel decisions.
- Save offers identical for all customers.
- Dunning weak; involuntary churn high.
- No churn prediction; reactive only.
- Self-service difficult; support tickets pile up.
- Frequency not optimized to actual usage.
- Reactivation not pursued.
- Subscription LTV not tracked vs one-time.
- Margin eroded by aggressive discounting.
- Subscription treated as product instead of relationship.
