Cold Start and Chicken-Egg Problems
Determines marketplace survival. Strategies, examples, measurement.
Why cold start matters
Marketplaces have a chicken-egg problem: no supply means no demand means no supply. Solving cold start determines whether marketplace ever achieves liquidity.
Strategies
- Single-player mode (provide value without other side).
- Geographic / vertical concentration.
- Subsidize one side.
- Manual matching to bootstrap.
- Acquire supply (or demand) directly.
- Use existing audiences.
- Solve an adjacent problem first.
Examples
- Airbnb: started in NYC; manual photography.
- OpenTable: free terminals to restaurants.
- Uber: subsidized drivers heavily.
- Etsy: solved supply side first.
- DoorDash: solved supply via delivery operations.
Measurement
- Liquidity (% of supply listings sold).
- Time-to-first-transaction.
- Match rate.
- Repeat usage.
- Geographic / vertical density.
Advanced playbook
- Cold start strategy documented.
- Single-player mode considered.
- Geographic concentration disciplined.
- Side prioritization explicit.
- Subsidization budgeted.
- Manual operations OK at start.
- Liquidity metrics primary KPI.
- Annual strategy review.
- Pattern recognition from comparable marketplaces.
- Stakeholder education on cold start math.
Mistakes
- Premature geographic expansion.
- Both sides scaled simultaneously without strategy.
- Subsidization unsustainable.
- Manual operations refused; automation premature.
- Liquidity not measured.
- Single-player mode skipped.
- Adjacent problem ignored.
- Annual strategy review absent.
- Pattern recognition from comparable marketplaces missing.
- Stakeholder over-promised timeline.
